From Project to Product OrganizationVon der Projekt- zur Produktorganisation

A project organization delivers what was ordered. A product organization owns what works in the market. For suppliers, the switch becomes necessary where a product is developed further over years and no longer starts from scratch for every customer.

How you can tell the project organization is reaching its limit

In many supplier companies the project organization has grown over decades, and for good reasons: customer orders, fixed deadlines, clear handovers. Problems start when orders turn into recurring products. These are the signs we see most often:

  • The same requirement is solved again for every customer, and nobody asks whether a solution already exists.
  • Knowledge leaves the company when the project ends. The team dissolves, the findings stay in folders.
  • Priorities are set by volume: whoever calls most urgently gets development capacity.
  • The number of variants grows, but nobody is responsible for what it costs.
  • There are project margins, but no margin across the lifecycle of a product.

If three or more of these apply, it is rarely the fault of the project managers. It is a structural problem.

The role of product owners

Die Rolle der Produktverantwortlichen

Product owners decide what goes into a product, what does not, and when. They are neither project management nor sales management nor head of development, but the place where these perspectives come together.

They decide on:

Sie entscheiden über:

  • the roadmap and priorities of the product
  • whether a customer requirement is adopted into the platform or treated as a special solution
  • variant and pricing logic, together with sales
  • the business case and the key figures of the product

They need three things for this: decision rights that are put in writing, access to customers and figures, and visible backing from the management board. Without decision rights, it stays a new job title.

The path in four steps

Der Weg in vier Schritten

  1. Define products. Decide what counts as a product in your company: a platform, a modular kit, a product family. Start with a few, not the whole catalog.
  2. Name responsibility. One person per product, with documented decision rights, above all in relation to customer projects.
  3. Introduce a decision rhythm. A regular portfolio review in which product owners, engineering, sales and the management board prioritize together, with lean stage gates: few gates, clear criteria.
  4. Switch steering and budget. Key figures per product, for example margin, reuse rate and number of variants, alongside the project figures. Part of the development budget is tied to the product, not only to the order.
  1. Produkte schneiden.

Start with one pilot product and learn from it for several quarters before you roll out. Changing everything at once overwhelms the organization and creates resistance that can be avoided.

Typical mistakes during the transition

Typische Fehler beim Umbau

  • A new title without decision rights. Renaming alone gives you project management under a different name.
  • Customer projects as a permanent exception. If every customer request becomes a special solution, a platform never emerges.
  • Everything at once. The broader the start, the later the first visible success.
  • No key figures at product level. What is not measured is not steered, and project logic takes over again.
  • Bypassing management. Product management that the management board does not back loses the first dispute with sales.

What this means for automotive Tier-1/2

Was das für Automotive Tier-1/2 bedeutet

In the automotive business the customer project remains: request, nomination and series launch follow the OEM’s rhythm. The question is what these projects are built on.

  • The product is the platform. Customer projects are configured from a modular kit instead of being developed from scratch each time.
  • Software and electronics outlive an order. They need someone who develops them further across several customers and generations.
  • Price pressure demands reuse. It only happens if one role decides which customer requirement belongs to the platform and which does not.

Conclusion and next step

Fazit und nächster Schritt

The switch succeeds when it starts small and takes decision rights seriously. One pilot product, one clear responsibility and one portfolio review are enough as a start.
