Everyone knows the product conversation: sales lists dimensions, materials and options, and in the end the customer is left with the one question he can compare, the price. How to talk about impact instead, and how an entire sales organization learns it, is shown by a project from the office furniture industry.
Whoever talks about features ends up at the price
Wer über Merkmale spricht, landet beim Preis
Sales lists the facts: dimensions, materials, options, delivery time. The customer listens, nods and in the end asks the only question he can compare: what does it cost? This is true for office furniture as much as for supplier parts.
At a leading Austrian office furniture manufacturer I led a project together with sales, under the patronage of the head of sales on the board, that started exactly here: we wanted to optimize the sales process for impact. Together with managers from all markets, the board and an external partner, we defined the impact promise, redesigned the sales process in four phases, wrote a sales manual and prepared the training.
Step 1: a shared understanding of impact
Schritt 1: ein gemeinsames Verständnis von Wirkung
Before behavior can change, you need a shared language. That is why the first step was the sales manual. Its core: a well-designed office is not a piece of furniture but a success factor for the customer. This success shows on three levels:
- Effectiveness: What does the office do for the people? Willingness to perform, motivation, communication, identification.
- Efficiency: How well is the invested capital used? Floor space efficiency, flexibility, longevity, maintenance.
- Expression: What does the office say about the company? Brand, values and identity, visible in the space.
These levels ran through all four phases of the sales process: acquisition, concept, realization and use. Impact was not a topic for the first meeting alone, but for every contact with the customer.
Questions before answers
Fragen vor Antworten
The biggest difference to the product conversation shows in the first meeting. Sales prepares thoroughly, but then mostly talks little. It asks questions it does not know the answer to: Which office has stayed in your memory, and why? How would your employees describe their workplace? What message should your office convey to your customers?
Welche Botschaft soll Ihr Büro Ihren Kunden vermitteln?
Listening is what counts. Anyone who asks how important something is to the customer gets a weighted answer, and this weighting reveals one of his main motives. Sales then knows which level of impact matters to this customer before it has shown a single product.
A fact, then a question
Ein Fakt, dann eine Frage
The second tool was simple: a documented fact, followed by an open question. For example: furnishings make up only about 1 to 2 % of office costs, staff about 80 % (source: Deutsches Büromöbel Forum). Then do not supply the answer, but ask: How do you think your office affects the productivity of your employees?
The fact does not convince. It opens the conversation. The customer starts to formulate what matters to him, and only then does a product fit. Whoever states his own motive no longer needs to be convinced.
Not only sales
Nicht nur der Vertrieb
A sales team that talks about impact helps little if the planner draws floor plans, the dealer hands out catalogs and the installer simply sets up furniture. The customer experiences the company as a whole. That is why the approach applied to everyone who deals with the customer: in-house planners, dealers and the installers on site.
The installer in particular is often underestimated. He is the last one to stand in front of the customer, and often the first one the customer listens to. One sentence from the manual stayed with me: functions are sold too. A height-adjustable desk is not just height-adjustable; you show the function and explain what it does in daily work. When the installer does that, he sells the product a second time, and this time to the people who work with it.
Step 2: practice in the training center
Schritt 2: Üben im Trainingscenter
A manual on the shelf changes nothing; behavior changes through practice. For the training we used the training center I had built earlier. In 2007 alone it hosted 121 trainings with about 1,000 participants. In the rollout, 365 employees were trained.
That was the laborious part, and it paid off. Only what someone has tried out himself, he will also say in his own words in a customer conversation.
The test: the CUBE_S launch
Die Bewährungsprobe: der CUBE_S-Launch
Then came the launch of CUBE_S, a combined workstation and storage system. Tidy cabling had long been a weak point of workstation combinations. The cabinet got an ingenious flap concept that made cabling child's play.
But a promise only counts once you experience it. So the launch became a competition: sales, in-house planners, dealers and installers raced each other to see who could cable fastest. So that everyone could watch closely, CUBE_S got a glass lid for the competition, and a camera filmed from above in central perspective. That made visible what otherwise happens hidden inside the cabinet: every move, every cable route. The best time stayed under 90 seconds.
That achieved more than any presentation. Cabling has the reputation of being complicated and time-consuming, and this prejudice persists because few people have ever tested it themselves. Here everyone could test it live. A best time under 90 seconds, in front of everyone and on video, put an end to it. Whoever has experienced or watched the time does not have to learn the advantage by heart any more. He can demonstrate it and prove it with a number. A feature became an experience, and the experience became a conversation about impact: less effort during installation, less disruption in daily operation, a tidy result.
What suppliers can take from this
Was Zulieferer daraus mitnehmen können
Automotive Tier-1/2 suppliers also hold product conversations. They talk about specifications, tolerances and unit prices, and the customer's purchasing department compares offers on figures that can be set side by side. Impact is harder to compare, because it depends on what happens at the customer: How does the component change his assembly? What does it save on the line? Which risk does it take off his hands?
The way there is the same as in the office furniture industry:
- Clarify the customer's levels of impact. What counts for him: cost, quality, time, risk? Ask before you offer.
- Open with facts, do not try to convince. A documented fact and an open question lead the customer to name his own motive.
- Bring everyone on board who speaks to the customer. Sales, development, application engineering and service should speak the same language.
- Make impact tangible. Let your people experience what your product does for the customer themselves, best in a competition with a stopwatch or a comparison.
- Die Wirkungsebenen des Kunden klären. Was zählt bei ihm: Kosten, Qualität, Zeit, Risiko? Fragen Sie, bevor Sie anbieten.
Questions for a self-check
Fragen zum Selbsttest
- How much talking time does your sales team take in the first meeting, and how much does it listen?
- Can everyone on your team say in one sentence what your product does for the customer, not what it can do?
- Who besides sales talks to your customers, and what does he say?
- When did your people last experience for themselves what your product does for the customer?
- Wann haben Ihre Leute zuletzt selbst erlebt, was Ihr Produkt beim Kunden bewirkt?
Conclusion and next step
Fazit und nächster Schritt
Whoever wants to be compared on impact instead of price has to learn to talk about impact, and has to let everyone experience it who talks to the customer. That works in the office furniture industry and at automotive suppliers alike. More on the experience behind it: Office Furniture & Interior, Automotive Tier-1/2 and the article What Suppliers Can Learn from the Office Furniture Industry about Product Platforms.
