There is a question I have been asked often since I began writing publicly about strategy and innovation: How do you build thought leadership in a sector that is traditionally skeptical of anything that looks like self-promotion?
Industrial companies, automotive suppliers, engineering firms: these are environments where results speak, where people distrust anyone who talks more than they deliver, and where the phrase "thought leader" tends to produce a quiet eye-roll.
I understand that skepticism. I spent nearly nine years at the head of corporate strategy inside a complex industrial group, and I watched more than a few external consultants and conference speakers cycle through with polished frameworks and no traction. The content was smooth. It was also interchangeable. You could have swapped the speaker's name on the slide and nothing would have changed.
That is the exact problem thought leadership needs to solve and almost never does.
The Columbus Problem
Das Columbus-Problem
Years ago, I was part of an initiative we called Columbus: an internal futures project designed to explore what the company could become beyond its established core. Eight groups, working across the organization, produced twenty-four fully developed ideas over months. Each was technically sound, commercially grounded, linked to existing capabilities. The teams believed in the work. So did I.
None of the ideas made it into execution.
A leadership change, followed by a restructuring, closed the window. Months of genuine thinking and careful strategy disappeared into a reorg. The ideas were not wrong. The system was not ready to carry them.
The problem was not the quality of the ideas. It was that innovation had been set up as a separate project rather than embedded in the actual organism of the business.
I thought about Columbus often when I began working independently. The same structural trap exists in thought leadership. Most of what circulates as expertise is disconnected from the organism it claims to inform. It floats. It does not land. Not because the thinking is poor, but because it has no structural ownership, no relationship to the actual decisions companies are making, no invisible team behind it.
The question that changed the frame
Die Frage, die den Rahmen verschob
When I began building out the systems behind hs consulting, I described the work to my wife Petra one evening: the agents I was configuring, the automation, the scale I was trying to design in. She listened carefully and then asked one question: “And where are you still in it?”
It was not a technical question. It was a strategic one. A brand does not fail from a single wrong step. It erodes when you sand down the friction, one sentence at a time, until nothing is left that only you could have written. My son Thomas, who teaches German and history, put a version of the same test on every draft he reviewed: how many of these sentences could have been written by anyone, about anything?
The answer to both questions is what actually separates thought leadership from content production. Thought leadership requires a perspective that is traceable: to a person, a set of experiences, a specific way of reading the world. Not a style. Not a tone. A point of view with a history behind it.
For someone working with industrial companies on strategy and innovation, that means: the expertise has to come from inside the work, not from observing it from a safe distance.
What the invisible team has to do with it
In the book I wrote about my first year as an independent consultant Das unsichtbare Team I documented the experiment of building a small, fully capable operating system around a single person, using AI agents and structured processes to act at a level of depth that, previously, would have required a team of four or five. The title is not metaphorical. The team is real. It is just not visible in the conventional sense.
Thought leadership, it turns out, has exactly the same structure.
No serious practitioner builds a body of thinking alone. Behind every published position there is a network: conversations, client work, colleagues, collaborators who push back and add. The question is not whether this network exists. It does. The question is whether it is acknowledged: whether the thinking is presented as one person's genius or as a condensation of something distributed and real.
In my case, the network includes people like Johannes Scherr, an industrial designer whose work spans mobility systems, lighting, and workspace furniture for exactly the clients I work with, and who, like me, came through ZKW and Bene. Or Christian Renner, who produces 3D animations and technical visualizations for automotive suppliers and engineering companies, and whose portfolio shows what happens when complex technology is made legible. These are not references or endorsements. They are part of how I read the industrial world I work in. Their expertise informs my positions. The invisible team is not just the AI agents. It is the people who share the context.
Making that team visible is not a branding exercise. It is an act of intellectual honesty. And paradoxically, it makes the individual voice stronger rather than weaker: because it grounds the position in something real instead of suspending it in the air.
What thought leadership is not
Was Thought Leadership nicht ist
It is not frequency. Posting daily does not constitute thought leadership in any environment that evaluates on substance. In industrial sectors, where the people whose trust you need read slowly and remember what they read, the ratio runs the other way: fewer, denser, more accountable.
It is not contrarianism. The reflex to position against the consensus is just as borrowed as the consensus itself. A view is not interesting because it disagrees with the mainstream. It is interesting because it is specific enough to be falsifiable: you could be wrong, and you know under what conditions.
It is not personal branding in disguise. Personal branding is about recall. Thought leadership is about trust. Recall can be manufactured. Trust cannot. The difference shows up quickly in any serious conversation with a potential client or partner who has actually read what you wrote.
The actual test
Der eigentliche Test
Could someone else have written this? If yes: could anyone else have written this, about any comparable topic, for any comparable audience, then it is not thought leadership. It is content. That is not nothing. Content has a function. But it is a different function, and conflating the two is how people invest years in visibility without building any authority.
How it works in practice
Wie es in der Praxis aussieht
The pattern I have settled into: one substantive article per month, on a question that has actually come up in client work or conversation. Not because it is trending, but because it was live. Each article is tested against Thomas's question before it goes out. Not: is this well-written? But: is there a sentence in here that no one else could have written, drawing on something only I have seen?
The LinkedIn posts that accompany the articles are summaries, not previews. The article is the actual work. The post is a signal that the work exists and is available for those who want to go deeper. “Read on LinkedIn” is not the destination. The destination is the argument: which lives here, in long form, where it has room to be exact.
The network page on this site exists for related reasons. Naming the people I actually work with and respect: with their real client portfolios, their real areas of expertise, their real connection to the sectors I operate in, is a way of making the invisible team visible. It does not diminish the individual position. It contextualizes it. And contextualizing it is exactly what builds trust with the kind of reader who will eventually pick up the phone.
None of this is a formula. The Columbus Initiative failed not because the formula was wrong but because the formula was all there was. Thought leadership fails the same way: when it becomes a system running on its own logic, disconnected from the actual decisions people are trying to make.
The antidote is the same in both cases. Stay embedded in the work. Keep asking whose voice this actually is. And make the team visible: even when it is invisible.
